## The Challenge

A 1996 King West furnished corporate rental building was logging 10-12 Magic-Pak HWC failures per year across 65 suites. Each failure meant a displaced guest, a 2-3 day turnaround, and a potential liability on the booking platform.

The operations director needed a floor-by-floor replacement with zero displaced guests as a non-negotiable requirement.

### Results

-   All 65 units replaced across 6 weeks with zero displaced guests.
-   100% guest acceptance on 12 in-stay coordination requests.
-   Approximately 15% reduction in combined heating and cooling energy use post-replacement.
-   Zero commissioning failures, zero guest complaints during or after program.

## How We Ran It

    ### Real-time booking coordination
    
    Operations team shared live booking data. 53 of 65 units were scheduled into natural check-out windows (3+ hour vacancies). The remaining 12 were coordinated directly with in-stay guests at mutually convenient times.

    ### Floor-by-floor rolling swap
    
    Six weeks on-site, 11 units per week, working top-floor-down in 2-floor increments. 90-minute install window per suite with 4-technician crew.

    ### Louver reframing for MGE profile
    
    MGE chassis required slightly wider exterior louver on 12 of 65 units. Louvers reframed with new weatherstripping as part of the swap sequence.

    ### New 24V thermostats and commissioning
    
    Every suite received a new 24V thermostat for MGE compatibility plus 15-minute heat and cool verification before sign-off.
